INTERIM & FRACTIONAL TRANSFORMATION LEADER
One accountable executive for the value-creation plan: operating performance, cost-to-serve and integration.
An operating executive who owns the transformation program from the Diagnostic baseline to the operating rhythm that sustains it: throughput, cost-to-serve and service levels across your sites, plants or branches, and integration when the company grows by acquisition. The seat writes the 100-day plan, installs a weekly operating review and is measured on what changes against your own numbers. Technology is used where it removes cost or delay, and left out where it does not.
Who it is for
Where this seat fits.
- PE-backed platforms in the first hundred days after close, or after an add-on acquisition
- Multi-site care platforms, from dental groups to home health and medical groups, where cost, access and service vary from one location to the next
- Pharma services, consumer-health, ingredient and food manufacturers working on service levels, cost-to-serve and S&OP
- Wealth, advisory and CPA platforms whose operations have not kept pace with acquisitions or growth
What the seat owns
The mandate.
The 100-day plan
A written plan with owners, dates and measures, built from the Diagnostic baseline and agreed with the CEO and, where there is one, the sponsor. Reviewed every week until it is done.
Operating rhythm
A weekly operating review on one page: volumes, service levels, cost, cash and the plan's milestones. Site and function leaders report against it, so problems surface while they are still small.
Cost-to-serve
What it costs to serve each customer, channel, site or product line, and where that cost sits: labor, handoffs, rework, freight, write-offs. Pricing, mix and service-level decisions made with your finance team on that basis.
Integration and value capture
For acquisitions and add-ons: the operating model, systems, policies and reporting brought onto one standard, with synergy targets tracked against the deal case.
Process and capacity
Scheduling, intake, fulfillment, S&OP and back-office work redesigned around the real constraint, with automation applied where it removes delay or manual effort and people kept on the judgment calls.
Leadership and accountability
Site and functional leaders with clear measures, a cadence of review and the support to meet them. Where the structure is wrong, the seat recommends the change and helps make it.
The first ninety days
The baseline comes first. Everything after it is measured against it.
Every seat starts the same way: measure what is true today, so what changes can be shown against it.
Days 1-30
Baseline and plan
The Diagnostic baseline confirmed or built: volumes, service levels, cost-to-serve, capacity and the spread between sites. The 100-day plan written, and the number the seat owns agreed with the CEO and the sponsor.
Days 31-60
Work the constraints
The weekly operating review running. The two or three largest constraints worked first, integration workstreams started where there is an acquisition, and automation scoped where it removes the most manual effort.
Days 61-90
Rhythm and results
First measured movement against the baseline reported to management and the board. Site leaders running their own reviews, and the plan for the next two quarters agreed.

Interim & Fractional Transformation Leader FAQ
Interim fits a gap or an event: a departure, a close, a large integration or a turnaround, with the seat at full intensity for a defined term. Fractional fits a standing need for operating leadership that does not yet justify a full-time hire, or a CEO who needs a second senior operator for a defined program.
Yes. The Performance Diagnostic gives the baseline and the priced improvement plays; the Transformation Leader turns them into the 100-day plan, leads it with management and reports to the board and the sponsor on the cadence you set.
The CEO sets direction and the seat runs the program against it. With finance, the seat works from one set of numbers: cost-to-serve, margin by line and the cash effect of operating changes are agreed before decisions are made.
No. The plan is built around the constraints in the baseline. Automation is used where it removes cost, delay or rework, built on the systems you already run where they work. Where the answer is not new software, the seat says so.
