PE-Backed RIA Aggregators · Mid-Market Wealth Managers · Broker-Dealers · Hybrid Platforms

Acquired assets become platform value only when integration and organic growth follow.

Wealth management is consolidating at a record pace, with renewed sponsor confidence widening the pool of buyers. For mid-market and PE-backed wealth managers, broker-dealers and RIA aggregators, the value of each deal arrives after closing, when acquired firms run on one custodial, data and service model, advisors spend more of their week with clients, and the platform adds households it did not have to buy. We diagnose where revenue per advisor, cost to serve and net new assets are leaking, redesign the work, and build what it takes, AI and automation included, inside your compliance framework.

The landscape

Consolidation is setting records, and the value is decided after closing.

ECHELON Partners reported record RIA deal activity in 2025: deal volume rose 27% on the prior year, the fastest acceleration since 2021, and renewed sponsor confidence widened the pool of buyers. For a PE-backed aggregator, the investment case rests on what happens after each closing: advisors and households moved to one custodial setup, duplicate CRMs, planning tools and billing systems retired, one service model in place of several, and clients retained through repapering and account transfers. That work decides whether the synergies in the deal model reach the P&L, and whether the next acquisition integrates faster than the last.

Mid-market broker-dealers face the same pressures through different economics. Growth depends on recruiting advisors, transitioning their books quickly and keeping them while payout grids and transition packages compete for talent. Margin depends on net revenue after payout, platform and cash sweep revenue, and the cost of branch and OSJ supervision for each registered representative. Supervision cost grows with every new rep, product and communication channel, because review work the rules require often still runs on email and spreadsheets. For a broker-dealer, the levers are a recruiting pipeline run as a managed process, transitions that move assets in weeks rather than months, and a supervision workflow that holds the standard at a lower cost per rep.

Capacity is the second constraint. Cerulli expects advisors representing 37.4% of industry headcount and 41.4% of assets to retire over the next decade, and McKinsey projects a shortfall of 90,000 to 110,000 advisors by 2034 at current productivity. Recruiting alone will not close that gap, so productivity has to. Kitces Research finds top-performing advisors spend about 24% of their time in client meetings, against 17% for typical peers. The difference sits in meeting preparation, paperwork, account maintenance and service requests: work a redesigned operating model can move off the advisor's desk without lowering the standard of supervision.

Organic growth is the third, and the one most within management's control. In Schwab's 2026 RIA Benchmarking Study, based on self-reported data from firms that custody with Schwab, firms with an ideal client persona, a client value proposition and a written marketing plan added 87% more new clients in 2025 than other firms. Growth on that basis is a managed process: defined segments, referral and center-of-influence programs, and timely conversations with existing households about rollovers, liquidity events and assets held away. It runs inside a regulated perimeter, where the SEC Marketing Rule, FINRA communications standards, fiduciary and Regulation Best Interest obligations, and books-and-records rules shape every client touch. The most visible AI in the industry is the meeting notetaker. The larger value sits in the work around the meeting, and that is where we focus.

Where performance is lost

Integration that stops at closing

Acquired firms keep their own CRM, data, billing and service habits, so the platform carries the cost of scale without the economics.

Growth supplied by markets and deals

Asset growth comes from market movement and acquisitions, while net new households from referrals and marketing barely move.

Advisor time lost to the back office

Meeting prep, paperwork, account maintenance and service follow-up crowd out the client time that drives revenue per advisor.

Service cost that rises with every tuck-in

Each acquisition adds operations and service headcount because transitions, NIGO paperwork and money movement still run on email and hand-offs.

VALUE CAPTURE

Acquired-Firm & Advisor Transition Program

A repeatable playbook that moves each acquired firm, or each advisor team a broker-dealer recruits, onto the platform's custodial, CRM, data and service standards, keeps advisors and households through the transition, and delivers the synergies in the deal model or the recruiting case.

What we measure

  • Days from close to full integration, per acquired firm
  • Household and asset retention through transition
  • Time from advisor signing to assets transferred
  • Legacy systems and vendor contracts retired
  • Synergies captured against the deal model
Full Integration playbook for Wealth Management & RIA Aggregators

01

Integration playbook and day-one readiness

One sequence from signing to steady state: data mapping, custodial transition, repapering, billing conversion, compliance onboarding, and advisor and client communications, each with an owner, a date and a measure.

02

Data and CRM consolidation

Household, account and relationship data mapped into one model and one CRM, with AI-assisted matching and cleanup under human review, so reporting, billing and service work the same way across legacy firms.

03

Recruiting pipeline and transition operations

For broker-dealers and hybrid platforms, recruited advisors tracked from first conversation to assets transferred. Repapering packets, ACATS transfers and NIGO exceptions run from one tracked queue, with document assembly and status updates automated so advisors and clients know where each account stands.

REVENUE

Organic Growth Program

Net new assets run as a managed process: defined client segments, referral and center-of-influence programs, and well-timed conversations with existing households, with marketing built to clear compliance review the first time.

What we measure

  • Net new assets and organic growth rate
  • New households per advisor
  • Referral and introduction conversion to funded accounts
  • Marketing review cycle time

01

Segments and value propositions

Ideal client personas and value propositions by segment, built from the platform's own data on which households grow, stay and refer, then carried into advisor messaging and marketing.

02

Referral and center-of-influence program

CPA, attorney and business-owner relationships worked on a cadence, with every introduction tracked from first conversation to funded account.

03

Signals on existing households

Rollovers, liquidity events, assets held away and relationships with clients' heirs surfaced from CRM and custodial data and routed to the right advisor with context. The advisor decides what, if anything, to recommend.

MARGIN

Advisor Capacity & Service Operations

More of every advisor's week spent with clients, a lower cost to serve each household and, at broker-dealers, a lower supervision cost per rep, by redesigning preparation, service requests, money movement and supervisory review around the advisor.

What we measure

  • Advisor hours in client meetings per week
  • Households per advisor and per operations FTE
  • NIGO rate and service-request cycle time
  • Cost to serve per household
  • Supervision workflow cost per registered rep

01

Meeting preparation and follow-through

Review packets assembled from CRM, planning and custodial data before the meeting. Afterward, tasks, service requests and CRM updates are drafted for advisor approval and retained under your books-and-records policy.

02

Service desk redesign

Requests triaged, routed and tracked in one queue, with document intake, NIGO checks and client status updates automated, and a named person accountable for every exception.

03

Money movement, maintenance and supervision

Distributions, transfers, standing instructions and beneficiary changes processed through standard checklists that cut rework. Branch and OSJ supervisory reviews routed, evidenced and retained in one workflow under your written supervisory procedures.

The diagnosis

What we look for in your book.

A Performance Diagnostic measures these in your own systems first, so every later result is judged against the same baseline.

Revenue per advisor and households per advisor, by team and by legacy firm

Net new assets as a share of asset growth, separated from market movement and acquisitions

Advisor hours in client meetings versus preparation, paperwork and service follow-up

Integration status of each acquired firm: custodian, CRM, data model, billing and service model

NIGO rates and cycle times for account opening, ACATS transfers and money movement

Household and advisor retention through transitions, and cost to serve per household

Supervisory and marketing review queues: volumes, cycle times and rework

For broker-dealers: recruiting pipeline conversion, time from signing to assets transferred, and supervision cost per registered rep

How an engagement runs

01

Performance Diagnostic: 2 to 4 weeks

Fixed fee. We baseline revenue per advisor, net new assets, cost to serve and the integration status of every acquired firm from your own custodial, CRM and billing data, then deliver three priced improvement plays and a 90-day plan with owners and measures.

02

First 90 days: The lead play goes live

Usually the integration playbook for the next acquired firm or a capacity redesign for one advisor team. It runs against the baseline with a weekly scorecard, and your compliance team signs off on anything client-facing before launch.

03

Quarter 2+: Scale across the platform

What works is written into the platform's integration playbook and operating model, extended across teams and acquired firms, and reported on one scorecard your board and sponsor can audit.
